CIL (Carbon-in-Leach) and heap leaching are proven gold extraction technologies, widely adopted for low-grade gold ore. Many small mine operators in Africa see high gold recovery figures and want to start cyanide leaching projects immediately. However, rushing into CIL or heap leaching without proper ore testing, site assessment and permit review leads to budget overruns, low gold yield, environmental fines and total project failure. 4 Hidden Risks If You Rush CIL / Heap Leaching

  1. Ore Mineralogy Poisoning

    Ore with high copper, arsenic, antimony or reactive sulfides consumes massive cyanide. Many small mines skip bottle roll tests. Field cases show cyanide consumption can jump from 0.5kg/t up to 3~6kg/t, eating all profit.

  2. Bad Permeability for Heap Leach

    Ore with more than 15% clay will compact after irrigation. Leachate cannot flow through heap, gold leaching stops. Even with agglomeration, unstable clay matrix may cause heap sliding.

  3. Underestimated Site & Civil Cost

    Heap leach needs HDPE liner, collection trench, reagent storage, tailings containment. CIL requires ball mill, thickener, carbon desorption, wastewater treatment. Civil work and environmental protection often take 30~50% of total budget for small projects.

  4. Strict Local Regulatory & Environmental Limits

    Cyanide handling, waste water discharge and tailings management are heavily regulated in most African mining countries. Missing permits can suspend your mine at any time, even after equipment arrives.

Recommended Pre-Feasibility Steps Before Leaching Investment

  • Run ore sample test: fire assay gold grade, cyanide bottle roll test, mineral spectrum analysis for cyanicide elements (Cu, As, S)
  • Test ore permeability, clay content and agglomeration performance if you plan heap leaching
  • Calculate full cost: crushing, grinding, power, cyanide, lime, carbon, labor, environmental monitoring
  • Check local mining license, cyanide transport permit, waste discharge and tailings rules
  • Compare alternative flowsheet: gravity concentration + shaking table / centrifugal concentrator first, before adding leaching circuit

When Small Mines Can Consider CIL or Heap Leaching

Heap leaching is viable when ore grade is low, ore is porous, clay is controlled, and you have enough flat land for heap pad plus full environmental approval.

CIL is only suitable for small mines when you have stable power supply, enough capital for grinding and reagent system, and lab test proves low cyanide consumption and good leaching kinetics.

For many small-scale hard rock gold mines, gravity pre-concentration is a safer starting point. Recover free gold first with lower risk and less regulatory pressure. You can expand to leaching later once cash flow is stable and ore characteristics are fully understood.

Q1: Can I build a small skid-mounted CIL plant for 10TPH rock gold mine?

A: Technically possible, but cost per ton will be high. Must complete bottle roll test first. High cyanide consumption or refractory ore will make the project unprofitable.

Q2: My ore is low grade, is heap leaching the cheapest choice?

A: Not automatically. Clay, fine particles, liner construction and cyanide permit will add big hidden costs. Ore permeability test is mandatory.

Q3: What alternative process if cyanide leaching is not allowed locally?
